Background: Hired to solve operations problems caused by rapid growth in business volume from $1 million to $3 million annually. Company carried 189 specialty products and shipped 73,000 items per month, each order averaging 10 items each for 25 products (about 300 orders per month). Problems included 20% orders fulfilled late, 12% fulfilled in two shipments (increasing shipping costs), a 6% error rate, and major customer service problems.
Achievement: completely redesigned all production scheduling, shipping, and inventory allocation processes, retrained personnel, designed daily and monthly reports, and wrote software to support all operations using VBA macros and Excel. Results: during the following 6-month period, 99% of orders shipped on time in a single shipment with no errors. Production scheduling process reduced from 4 hours to 15 minutes per day.
